ComEx, or Commercial Excellence, originated from a directive by CRH leadership to streamline their annual assessments. Each year, the ComEx team distributed a comprehensive evaluation to various plants and business units, aimed at self-assessment and identifying areas for improvement.
The assessment framework comprised 6 main categories, each containing multiple subcategories with detailed questions. Participants were required to answer these questions and provide ratings on the perceived importance of each section. With over 500 questions in total, completion within a reasonable timeframe posed a significant challenge. Compounding this was the fact that different groups, sometimes in disparate locations, were often tasked with overlapping sections of the assessment. Moreover, the assessment's format, housed in a large Excel file, led to instances of answers being altered in an attempt to influence scoring outcomes.
The primary objective of the project was to develop a proof-of-concept web-based portal capable of managing assessments, scoring, and result archiving. I was tasked with completing this ambitious project within a three-month timeframe.
Collaborating closely with a project manager and our European counterparts at CRH, I oversaw the design and implementation phases. The European team provided crucial insights into the desired scoring mechanisms, which we conceptualized using a bracket-style approach with adjustable priorities for future adaptations. This necessitated not only frontend portal development but also the creation of a robust backend administration section to accommodate potential changes.
Throughout the development process, the European team finalized the section designs and meticulously reviewed the extensive question list to ensure relevance and accuracy. I devised a specialized spreadsheet to facilitate their work, incorporating future scoring considerations. The system had to navigate complex rules governing question sequencing—some questions required specific answers to progress, while others allowed for varied responses.
At the end of the three months, I successfully delivered a fully functional system. Users could complete the assessment and receive detailed scores across categories and subcategories. The project received acclaim and sparked requests for additional features, underscoring its successful implementation.
Subsequent enhancements focused on post-assessment functionalities, enriching administrative tools and user interfaces. The project's success not only paved the way for integration with Operational Excellence (OpEx) in a related initiative but also played a pivotal role during the Divestment phase, as detailed in the relevant section.
Overall, ComEx was a rewarding endeavor, characterized by its impact and the foundation it laid for future developments within CRH.
